Every content calendar I’ve ever audited for a new client has the same problem at first glance: it’s built around what the business wants to say, not what the audience wants to hear.
That’s the mistake. And it’s a quiet one – it doesn’t look broken. The calendar is full, the posts go out on schedule, everything looks organised. But the engagement tells a different story.
Content calendars should start with questions, not announcements
When we sit down to plan content at Fearless Media, we don’t start with “what do we want to promote this month.” We start with “what is our audience asking, struggling with, or curious about right now.” Every single content pillar should trace back to a real question your customer has.
If you’re not sure what those questions are, your DMs and comments are already telling you. Your customer service emails are telling you. The questions you answer in a sales call, over and over, are content ideas sitting right in front of you.
The 80/20 rule I use with every client
Roughly 80% of your content should serve your audience — educate them, entertain them, make their day a little easier or better. The other 20% can be about you: your offer, your product, your call to action.
Flip that ratio, and you’ll watch your engagement quietly decline month over month, even while your posting frequency stays exactly the same.
Plan in themes, not single posts
Instead of brainstorming individual post ideas (which burns you out fast), plan in weekly or monthly themes. One week might be “client wins,” the next “behind the scenes,” the next “myth-busting in your industry.” This makes content far easier to batch and far more useful to your audience, because there’s a throughline they start to recognise and look forward to.
The fix, in practice
Before your next planning session, pull up your last 20 customer interactions – comments, DMs, calls, emails. Write down every question or hesitation you see repeated. That list is your next content calendar. Not your launch dates. Not your promotions. Your audience’s actual questions.
